The Sovereign Swarm: From Scripts to Bureaucratic Cognition

The start_swarm.sh architecture represents a fundamental epistemological shift in the Sovereign Stack. We have moved from a linear, imperative pipeline (where monolithic scripts sequentially trigger actions) to a Bureaucracy of Agents operating under Level 5 Governance (Act-Observe-Adapt).

The Epistemological Shift

1. Decentralized Handoffs over Centralized Execution: Inspired by the topologies built into openai/swarm and kyegomez/swarms, the intelligence is no longer centrally managed by a monolithic Daemon. Instead, an ephemeral triage_agent acts as a dynamic state router, handing off cryptographic payloads to a replicated swarm of worker_agents bounded mechanically by MAX_TOKENS and MAX_LOOPS.
2. Red Teaming as Default (The Verifier Node): Aligning with Ali Arsanjani’s Level 5 AI Governance, we implemented the verifier_agent. This is the system's "immune system"—a dedicated node whose sole purpose is to monitor the reasoning trace (Chain of Thought), audit state mutations, and mathematically catch PII or unaligned logic before it hits a physical actuator.
3. Zero-Trust Sovereign Enclave: Every node operates with dynamically generated, air-gapped cryptographic service accounts (AGENT_TOKENS). The Swarm assumes internal hostility. A physical action can only proceed if the worker's token matches a verified, signed intent from the triage node.
4. State Persistence and Observability: Borrowing from jayminwest/overstory, unstructured terminal logs are gone. Every state transition is recorded as a resilient, structured JSON object giving the Architect complete observability into the cognitive evolution of the stack.
